Challenge

Code3 set out to solve a core challenge facing large, multi-business-unit Amazon advertisers: how to move from reactive, manual optimization toward proactive, data-driven decision-making at scale.

Prior to partnering with Skai on these accounts, the Code3 team faced several challenges familiar to any agency managing large, multi-business-unit Amazon programs at scale.

  • Budget forecasting: A highly manual and assumption-heavy process that limited confidence in incremental budget recommendations.
  • Performance analysis: Required deep institutional knowledge and time-consuming data pulls to create a comprehensive view across different business units.
  • New-to-Brand (NTB) insights: Gaps in standard reporting made it unclear what was driving conversion, requiring the team to sort through fragmented data for insight.

Solution

Code3 leveraged Skai’s Celeste AI, Skai’s GenAI agent that lets teams ask questions across their cross-channel performance data, then returns actionable insights and recommendations to improve efficiency, optimize budgets, and identify growth opportunities and activate media strategies across five key workflows.

For budget forecasting, Code3 queried Celeste to evaluate out-of-budget (OOB) trends by campaign, tactic, and business unit, then generated granular budget recommendations with forecasted revenue impact—shifting from assumption-based planning to data-backed investment strategies.

For cross-BU gap analysis, the team replaced manual audits with AI-driven coverage and performance analysis, identifying which tactics were under-leveraged or over-indexed and enabling faster onboarding of new team members. For NTB analysis, Code3 built custom NTB-focused columns and developed saved prompts to analyze drivers of customer acquisition across campaign types, keywords, and categories.

The team also operationalized a prompt-driven reporting framework by building a centralized prompt bank tailored to strategy-level insights, KPI-specific performance analysis, campaign breakdowns, and trend analysis. Client context—KPIs, promotions, tentpoles—was incorporated directly into prompts, transforming reporting from static summaries into actionable narratives.

Finally, for KPI-driven optimization, Code3 used Celeste to generate recommendations across bids, budgets, and targeting aligned with specific ROI goals.

To scale impact across the organization, Code3 built a shared prompt library, standardized best practices for Celeste usage, and enabled teams to replicate successful strategies across clients—creating a repeatable framework for AI-powered media management.
